How do you forecast organic traffic from SEO efforts?

More and more I'm being asked by potential new clients about the expected levels of organic traffic they can expect after doing some SEO work.

This is a difficult thing to forecast.

Let's assume they have some PPC data to work with, so you know how many searches a particular phrase gets per month (total impressions).
You also know how many clicks/visits they got for this particular phrase, during the same month.

One simple method of forecasting is to say that they would get 4 times as many visits for that particular phrase if their site was ranked in the top 3 (or top 5, maybe ?) This is based on recent reports that suggest organic clicks outperform PPC clicks by 4 to 1.

Lots of ifs and buts and assumptions in here, but that's one way you could come up with a figure.

Of course, this only works for one phrase. How would you estimate overall traffic (could be hundreds of phrases) ? An enormous task and probably not worth taking on.

So how do you make such forecasts. Do you make projections based on PPC data like this, do you use numbers or do you just work out percentage increases, and if so how ?

It is not possible to forecast. If some one saying that then he is cheating on you. Do optimization you may rank good in SE's. its a gradual process target on visitors and more traffic it will help your business.
